Challenge
Soccer City is a Vancouver-based soccer retailer serving both direct-to-consumer shoppers and team buyers. As the business grew, the limitations of the X-Cart platform became increasingly difficult to work around — especially given the complexity of a catalog that spans over 4,000 SKUs, includes team-based products with shared inventory, and serves two distinct buyer types with different needs.
Key challenges included outgrowing X-Cart's performance and flexibility constraints; restructuring 4,000+ SKUs across 100+ collections in a way that was clean, browsable, and merchandised effectively; supporting both individual (DTC) shoppers and team buyers from within the same storefront; implementing shared inventory logic for team-branded products that draw from a single underlying stock source; maintaining strong site performance despite the catalog's size and complexity; and delivering the entire end-to-end rebuild — migration, redesign, and catalog reconstruction — within a five-week timeline.

Collection architecture and navigation were completely re-engineered to support large-catalog browsing — structured so customers can move intuitively across categories, teams, and product types without becoming lost.
AI-powered search and intelligent filtering were implemented as core features, not add-ons, to speed up product discovery across a large and diverse catalog. AI-powered product recommendations were integrated to surface relevant items across both DTC and team-focused collections. Custom shared-inventory logic was built to ensure team-branded products draw from a single stock source — reducing manual management and inventory errors.
