Challenge

A Big Four global consultancy was running a digital transformation program for its client, a large US investment firm serving institutional fund owners. The primary target of modernization was the firm's legacy document management system, which could no longer handle the growing scale and complexity of its documentation processes. To secure the quality of the improved system, the consultancy needed an experienced third-party technology contractor with a track record in large-scale investment IT projects, capable of delivering end to end. It invited INNERLUXES, already on its vendor shortlist for mature collaboration and custom investment solutions, to respond to an RFP for the DMS revamp and to determine the most cost-effective path forward.

Solution

Within five days INNERLUXES signed an NDA and assembled two lead financial IT consultants, two solution architects, an IT operations consultant and a project manager to run an initial discovery. The team analyzed the current DMS specification, prioritized features by value, and mapped modernization scenarios. Although the consultancy originally intended to revamp the legacy platform, INNERLUXES found it would be cheaper to build a new system than to undo its technical debt, and compiled a detailed Scope and Vision document with time and cost estimates. Selected as the most promising of five vendors, INNERLUXES ran a full-scale six-week discovery, defined a comprehensive functional specification, identified reusable components, and recommended building the DMS in the cloud for accessibility and scalability. After the technical design was approved, the team ran the project under Scrum, produced a work breakdown structure and precise estimates, then developed the new cloud DMS.

Results

INNERLUXES developed the new investment DMS and is finalizing data migration from the client's previous software. Throughout the engagement the investment firm remained consistently satisfied with the collaboration mode and the quality of the deliverables. The client received a high-performing, cost-effective proprietary DMS implemented within the agreed timeline and budget. INNERLUXES's advice on alternative upgrade paths helped the client optimize its digital transformation spend and avoid unnecessary cost and further technical-debt accumulation. For the Big Four consultancy, the engagement strengthened its client's loyalty and added another success story to its digital transformation portfolio for the investment sector.
