Cooleaf began as a startup employee-engagement app and set out to become an enterprise-grade recognition and rewards platform used by global organisations. Over the years, the company faced key challenges:

  • Migrating from a lightweight MVP and outdated tech stack (including AngularJS) to a stable, maintainable enterprise architecture.
  • Supporting large-scale usage: over 110,000 active users across more than 100 organisations, including Fortune 500 companies.
  • Adapting for enterprise-ready requirements: multi-region support (languages, currencies, time-zones), integrations, compliance and security audits.
  • Managing increasing technical debt while maintaining feature delivery and high performance.

Solution

Monterail collaborated with Cooleaf through their full growth lifecycle, from MVP to enterprise platform. Key solution components included:

  • Redesigning and rewriting the platform's architecture: migrating front-end from AngularJS to React (React Native/Web), enabling code-sharing across web and mobile apps.
  • Backend refactor: adoption of a reliable backend (Ruby on Rails) tailored for handling complex business logic, heavy usage, and enterprise-scale data flows.
  • Splitting development into two specialised teams: one focusing on new feature development (Business Development), and one maintaining reliability, performance, security, and refactoring (Business Assurance).
  • Building a modular, extensible system with white-label capabilities, external integrations (e.g., analytics/reporting), and a rewards engine capable of handling millions of transactions per month.
  • Deep collaboration and product mindset: aligning design, engineering, and business stakeholders to support enterprise onboarding, improve UI/UX, reduce technical debt, and maintain business continuity during growth.
