Challenge

Recruitment overhead. Scaling meant repeating a full hiring cycle in every country - sourcing, screening, salary benchmarking, onboarding - with no consistency in the quality of engineers who came out the other end.

Regulatory exposure. This is insurance. Every engineer added and every workflow changed had to hold up against strict compliance and data-governance requirements, so speed could not come at the cost of auditability.

Fragmented delivery. In-country teams worked disconnected from one another. The same feature was built differently in different markets, cross-market releases slipped, and no one owned the whole picture.

Retention risk. Prudential's earlier experience with traditional outsourcing produced high attrition. In insurance-grade systems, an engineer leaving takes years of domain knowledge with them - claims logic, product rules, market-specific compliance - and that knowledge is expensive to rebuild.

Solution

InApps built a structured IT staff augmentation model organised by product workstream, not a pool of billable seats.

Multi-squad structure. The 30+ engineers we placed were split into squads mapped to Prudential's product workstreams, each squad owning its scope end to end. That gave Prudential clear ownership per area and removed the cross-market inconsistency that came from disconnected in-country teams.

Vetting before placement, not after. Every engineer went through structured technical screening and a standardised onboarding path before joining a squad, so a new joiner arrived already briefed on the domain and the delivery standard rather than learning it live on a regulated codebase.

Compliance-first delivery. Delivery was organised around compliance checkpoints with audit-ready documentation as a standing requirement, not a clean-up task at the end. CI/CD pipelines and transparent per-squad progress reporting gave Prudential's own leads visibility into what each squad shipped and why.

Continuity by design. The engagement was structured for long-term retention from the start - the same engineers stay on the same systems, which is what protects institutional knowledge in claims logic, product rules and market-specific compliance.

Technology: React on the front end; Node.js and Java on the back end; PostgreSQL; AWS and Docker for cloud and DevOps.

Prudential's leads worked directly with the engineers throughout. No account-manager layer sat between the client and the people writing the code.

30+ engineers deployed across multiple squads, covering the product workstreams Prudential could not staff locally at the pace its roadmap required.
