Challenge

Across each stage of the product, these constraints shaped how the team was structured.

01 - Vendor Fragmentation Across Phases Splitting product design and engineering across separate vendors would have forced Qualee to re-brief a new team at every stage of the platform, risking lost product context and inconsistent execution between the web build and the later mobile release.

02 - Shifting Team Requirements Per Phase An MVP, an optimization cycle, and a mobile release each demand a different mix of roles. A fixed team structure would have left Qualee either over-resourced early or short of the right skills exactly when the product needed them.

03 - Web and Mobile Parity: The employee experience platform had to work as one coherent product across web and mobile. Building the two surfaces under separate engagements risked divergent design decisions and duplicated effort across the two codebases.

04 - Long-Term Ownership: After Delivery Qualee needed to run and extend the platform without a permanent dependency on the delivery team. Without a structured handover, operational knowledge would have stayed with the vendor and left the client unable to maintain the product on its own.

Solution

01 - Unified Design and Development Team: InApps provided a single dedicated ODC team covering both product design and engineering, so the same group carried the product vision from first wireframe through to the mobile release.

02 - Phase-Based Role Allocation: Team composition was reallocated at each stage, from MVP to Optimize to Mobile, letting the engagement flex with the roadmap instead of restarting with a new team at every phase.

03 - Single Team Across Web and Mobile: The same team owned both surfaces, building the web platform on React with PHP and Laravel and the mobile app in Swift and Java on a shared Firebase backend, keeping design and data decisions consistent across platforms.

04 - Packaged Handover With Training: At project close, InApps packaged the completed platform with documentation and delivered hands-on training, so Qualee's own team could operate and extend it independently.
