Challenge

The retailer’s quick-commerce operation had outgrown its fragmented technology environment. Ecommerce, ERP, courier, and workforce processes were managed through disconnected systems, spreadsheets, and messaging tools, creating inventory discrepancies, picking errors, inconsistent shelf-life control, delivery delays, and growing administrative costs. As the retailer expanded its dark store network, the lack of a unified operational layer made it increasingly difficult to maintain service quality and scale efficiently. The company needed a solution adapted to Kazakhstan’s payment, logistics, supply chain, and enterprise software ecosystem rather than another collection of standalone tools.

 

Solution

Instinctools designed and developed a scalable dark store management platform that unified the retailer’s entire quick-commerce lifecycle. The platform connected existing enterprise systems and standardized inventory, procurement, fulfillment, delivery, supplier, workforce, and customer-management processes across the network. Its modular architecture included 35+ modules across six functional domains, supported by a role-based mobile application for warehouse employees and couriers. The solution also integrated external delivery providers such as Wolt Drive and inDrive, while AI capabilities enabled predictive replenishment, waste prevention, route optimization, dynamic pricing, and automated customer support.

 

Results

The unified platform transformed the retailer’s fragmented quick-commerce operation into a scalable, data-driven dark store business. The company launched and manages 25+ dark stores across five cities from one platform, fulfilling more than 15,000 orders daily while maintaining visibility across 20,000+ SKUs. Automated workflows and mobile-first operations reduced operational complexity, while real-time inventory management, guided picking, and integrated delivery orchestration improved service quality. The network achieved 95%+ on-time delivery and 92% post-delivery CSAT, demonstrating measurable improvements in both operational performance and customer experience.
