Challenge

EBS is a Sydney bathroom and plumbing supplier selling to trade and retail customers (disclosure: it is a business our founder manages, so this was an in-house project, not a paid engagement). Its WooCommerce store carried 10,304 products, 27,409 variants, 36 brands and 935 collections, with years of inconsistent data: duplicate product families, missing attributes and broken links. A second catalogue, Lukka, had to be merged in without losing a single SKU or the search traffic its old URLs earned. Trade customers also needed formal quotes, which the old store could not produce.

Solution

We rebuilt the store on Shopify and treated the catalogue as a data project. Every product was checked against a defect log (6,924 logged defects), fixed in bulk and re-checked. The Lukka catalogue (479 products, 1,767 SKUs) was migrated with zero data loss, 45 duplicate product families were merged, and 92 redirects preserve old URLs for Google and returning buyers. Trade buyers get draft-order quotes with a PDF. Bilby, our own monitoring tool, walks the new store every night to catch broken pages, carts and checkout before customers do.

Results

Catalogue health rose from 84.06% to 88.38% across the 6,924 logged defects, measured by our own checks. All 1,767 Lukka SKUs arrived intact, and 92 redirects keep old links working. Trade quoting now runs inside the store instead of by email. The new store is built and in final checks before the domain switch, so we do not yet report post-launch sales or traffic figures; we will add them once they exist.
